The mathematical expression of defensible product value. Where a business sits in the formula determines whether agentic AI is a threat to its existence or an amplifier of its advantage.

Every software business occupies a position in this formula. That position determines whether agentic AI is a replacement technology or an amplifier. The formula is not a scoring model — it is a map of where strategic value can and cannot be built.

Businesses operating only in X are fully disruptable. Businesses operating in X × Y and above are defensible.

The Variables

X — Workflow

The operational and administrative layer between humans and processes. Intake, approval, routing, status update, handoff, notification. Agentic AI absorbs this layer entirely. Workflow alone is not a kingdom — it is a moat around an empty field.

Y — Hierarchy

Organisational structure, decision authority, and governance layers. When workflow is combined with hierarchy — when the platform governs not just the process but the authority structure around it — simple automation cannot replicate it. Y is where defensibility begins.

Z — Ecosystem

Network effects, integrations, and partner relationships that compound with use. Z cannot be replicated from a standing start — it accumulates through time, trust, and structural relationships that a new entrant cannot shortcut.

W — Knowledge Graph

Accumulated intelligence that compounds over time — learned patterns, term resolutions, engagement histories, and predictive signals that become more accurate with every interaction. W creates switching costs that are accumulated knowledge rather than feature lock-in. Six months of compounded intelligence cannot be exported.

N — The AI Exponent

Where agentic AI lands in the formula. For X-only businesses, N = replacement. For businesses in W, N = amplification — AI accelerates the compounding of the knowledge graph, deepens the intelligence layer, and multiplies the value of accumulated data. N is where the formula tips from existential threat to compounding advantage.

The SaaSpocalypse Through the Formula

The ~$285B correction in enterprise software market capitalisation was capital applying the formula retroactively. Businesses that had competed only in X — making the workflow more configurable, more automated, more feature-rich — had no answer when agentic AI made X redundant as a source of value. The businesses that held — Guidewire, Veeva, ServiceNow — operated in X × Y × Z and, increasingly, WN.

The formula does not predict future performance.

It reveals the structural position from which future performance is possible — and the structural exposure that makes it impossible.
